Every business owner I talk to believes the same comfortable thing: that if their website is good enough, AI will find it and say nice things about them. I believed a version of it too. Then I pulled the citations on 224 AI answers in my own category and went quiet for about an hour.
What The Citation Data Says
Researchers have been counting which domains actually appear under AI answers, and the distribution is narrower than anyone selling content marketing wants you to know.
Reddit is approximately 10% of all citations across ChatGPT, Perplexity and Google AI Mode. Wikipedia is around 7%. YouTube shows up in roughly 5% of cited answers. And the top twenty domains, collectively, account for about half of every citation made. Not half of the popular ones. Half of everything.
Two more numbers that reframe the job. The average AI answer cites 3.6 sources, so there are fewer seats than a Google results page offers. And only 30 to 50% of AI citations overlap with Google's top ten organic results for the same query, which means ranking first is not the same as being cited, and sometimes has very little to do with it.
What I Found In My Own Category
I ran the same exercise on the category I compete in, across 224 AI answers to questions about hiring a search or AI visibility agency. The sources AI reached for were not agency websites. They were, in order of how often they appeared: a business directory, Reddit, Google's own properties, then a handful of large agency blogs, LinkedIn, and YouTube.
The single most cited source appeared in 78 of the 224 answers. It is a directory. Not a brilliant piece of writing, not a thought leadership essay. A listing page with reviews on it.
AI does not read your website to decide if you are good. It reads other people to decide if you are real.The uncomfortable part
That is the whole finding. Your site is where AI confirms what you do. Everywhere else is where AI decides whether to mention you at all.
Why AI Works This Way
It is not arbitrary. Put yourself in the machine's position. You have been asked to recommend a plumber in Louisville, and you are going to put your name on the answer. Do you trust the plumber's own website, which says he is the best plumber in Louisville, or do you trust four hundred strangers on Google and a Reddit thread where three people argue about him?
A business describing itself is a claim. A third party describing that business is evidence. Machines weight evidence, because a machine that weighted claims would recommend whoever writes the most confident homepage, and that is a system you could break in an afternoon.
This is the same logic that decides local recommendations, which we broke down in how AI picks local businesses, and it is the reason good businesses with bad paperwork keep losing to worse businesses with better paperwork.
What To Do With This
Nothing here says stop working on your website. Your site is still where the sale happens, still what the citation links to, and still the only place you control the words. It is just not the lever you think it is for getting named.
The work that actually moves citations sits in four places:
- Directories and listings that already get cited. Find which ones AI quotes in your category, then be on them, completely, with reviews. This is unglamorous and it beats a year of blogging.
- Communities where your category gets discussed. Reddit at 10% is not a rounding error. Be genuinely useful in the threads where people ask, never astroturf, and understand that one honest answer from a real account outperforms a hundred spun articles.
- Reviews, constantly. They feed the directories, the profiles and the AI answers simultaneously. Volume plus recency plus specificity.
- Your own site, structured to be quoted. Direct answers in the first forty words, clean entity data, real FAQ markup. This is what gets you cited once the other three have gotten you considered. Our ChatGPT playbook covers the on-site half in order.
The Part Nobody Likes
Most of this is not work an agency can do inside your website in a month, which is exactly why most agencies would rather sell you the website work. Rewriting your service pages is tidy, billable and fully under their control. Getting you onto the three directories AI actually quotes, and earning honest mentions in the communities that matter, is slow and partly outside anyone's control.

Participate honestly, do not astroturf. Fake or paid posting gets detected, removed and can damage the brand. One genuinely useful answer from a real account in the right thread is worth more than volume, and it lasts.
